De Grandpré Chait is a Montreal law firm that works mostly in French. It moved its practice management and billing from Maître to Elite 3E Cloud.

STS joined the project in July 2025 as the firm's independent validation and integration team. We checked the converted data against the old system, built the integrations that connect 3E to the firm's other systems, supported cutover, configured 3E at go-live, and produced training in English and French.

The back office went live on 14 September 2026. The whole firm went live on 21 September 2026.

The Challenge

A conversion that looks complete can still be wrong

For a law firm, a wrong record is not just a data problem. It can mean a lawyer who can't post time, a matter billed twice, or a confidential file visible to the wrong people.

Every record had to be right

Years of clients, matters, timekeepers and contacts had to move from Maître to 3E. A sample check can miss the handful of records that cause problems on day one.

Confidential matters had to stay confidential

The firm made ethical walls a day-one go-live requirement. Walls control who can see which matters, so a mistake either exposes a confidential file or locks out the lawyers working on it.

The firm kept working through cutover

Lawyers kept recording time in Maître between the data cut-off on 31 August and firm-wide go-live three weeks later. That time had to reach 3E without being lost, retyped or billed twice.

Validate everything, rebuild what was wrong, stay through cutover

Three workstreams ran alongside the implementation, from the first conversion through go-live.

Full-population conversion validation

We checked every converted client, matter and timekeeper record against Maître instead of a sample. Every difference was checked against the project's decision log before we reported it, so decisions already made were not raised again as defects.

Contacts were deduplicated under one rule: merge on evidence, hold on doubt.

Ethical walls rebuilt from the source

The initial converted data built one wall per matter instead of one per wall: about 30,300 walls where the firm had 522. On one matter, 18 people had access where 9 should have. We found it in independent testing before go-live and recommended a rebuild rather than a patch.

  • 522 walls (216 client, 45 group, 261 single-matter) and 4,381 user assignments loaded in July, signed off by the firm
  • Final go-live package: 488 walls and 4,007 user assignments
  • User IDs regenerated for the final environment; no current employee lost wall access

Cutover time capture, without asking lawyers to retype

The first plan was for lawyers to retype the time they recorded after the cut-off. Instead, we extracted it from Maître and loaded it into 3E, then reconciled against what 3E actually held.

  • 6,039 time entries across 110 timekeepers and 1,839 matters on the second load
  • 45 entries that did not land on the first load found and recovered
  • 254 entries already billed in Maître held back from the load

Integrations and go-live setup

iManage: old-to-new matter crosswalk and a Power Automate flow sending new 3E matters to iManage. Live in production since 20 September 2026, with 0 workspaces created in error and 0 new duplicates. On go-live morning, 1,748 apparent gaps came down to 6 genuine cases.

GlobalAct: a 3E-to-GlobalAct matter sync on the 3E OData API and Power Automate, with lawyer numbers loaded onto 179 person records, all verified. Built and tested in staging and production; switch-on is pending the firm's scope decision.

3E Change Stream: subscriptions on 136 tracked tables feeding downstream reporting, with the production subscription running.

3E setup at go-live: Workspace links in English and French, a read-only client and matter role for 153 users, and screen performance measured across 12 screens the day after go-live.

Training: 10 end-user guides and 10 narrated videos (about 35 minutes) in English and French, built from live 3E screens.
